From Leather to Finished Boot: How a Rebels Market Order Is Made

We do not pull your boots from a warehouse shelf. Production begins after the order and fit information are in place. Here is what happens between checkout and the finished pair.

A made-to-order process is slower than taking a box from inventory. It is also the reason we can work with more information than a standard size label gives us.

We want customers to know what that extra time is being used for.

Step 1: You choose the design and starting size

The size selected at checkout gives us a starting point. It tells us roughly which last and pattern family the order belongs to.

But feet do not arrive from a factory in standardized sizes. Two people can both wear a US 10 and have very different widths, insteps, toe shapes and left-to-right differences.

That is why the order is not ready for production immediately after checkout.

Step 2: We collect your measurements

Before production begins, we ask for the measurements relevant to the product. The process is designed to take only a few minutes and can be completed with our fit guide or with simple measuring tools if a printer is not available.

For footwear, the useful measurements include foot length and width and information that helps us understand volume. For boots, calf circumference and shaft-related measurements can also matter. We consider the left and right foot separately because they are often not identical.

Repeat customers who already know the fit they want can choose to keep the size they selected rather than repeat the full process.

Step 3: Fit information is reviewed before production

Measurements are useful only if they affect what happens next.

The review looks for obvious inconsistencies and determines whether the selected size is a sensible starting point. If a foot is wider, higher-volume or meaningfully different from the other, that information needs to reach the workshop in a form that can be used.

This is also the point to confirm custom details associated with the order, such as approved leather or suede choice, lining, monogram or other options offered for that product.

Once the production information is complete, the workshop can start.

Step 4: The leather is selected and cut

Leather cutting looks simple until you watch an experienced cutter do it.

A hide contains natural variation: grain, scars, density, stretch and color differences. The cutter must decide where each pattern piece belongs. High-stress or highly visible pieces should not be placed casually.

Pattern placement also considers direction. Leather stretches differently across a hide. Pairing left and right pieces requires visual judgment so the finished boots look related rather than like two products cut from unrelated material.

Our baseline is full-grain leather from LWG Gold-certified tanneries. The exact tannage and weight depend on the product because a dress boot and a rugged work boot should not necessarily use the same leather.

Step 5: The upper is closed

“Closing” is the shoemaking term for assembling the cut leather pieces into the upper.

Edges may be skived where multiple layers meet so seams do not become unnecessarily bulky. Reinforcements and lining components are positioned. Panels are stitched together in sequence. Eyelet areas, pull tabs and other stress points are prepared.

This stage determines much of what you eventually see. Uneven top lines, mismatched quarters and wandering decorative stitches begin here.

It is also a point where leather behaves very differently from cloth. Needle holes remain. A stitch line cannot be moved repeatedly without leaving evidence in the material.

Step 6: The upper is shaped over the last

Lasting turns a relatively flat sewn upper into a three-dimensional shoe.

The upper is pulled over the last and tensioned around the toe, sides and heel. Too little tension can leave the shape loose. Too much, or uneven tension, can distort seams, toe shape or grain.

For fit-adjusted orders, this is where the measurements and last preparation become physical. The workshop is no longer dealing with abstract numbers. It is shaping leather around the form that determines the space available to the foot.

Step 7: The bottom structure is built

Once the upper is lasted, the underfoot construction is assembled according to the style.

This can include the structural insole, shank, filler, welt or other attachment system, leather midsole and outsole. A dress shoe and a combat boot do not need the same bottom.

Our dress shoes may use a leather forefoot with a rubber heel. Chelsea, chukka and dress boots can combine rubber at the forefoot and heel with a leather waist. Rugged combat, work and hiking styles use full rubber commando-type outsoles where traction and wear resistance matter more.

This stage is also where edge alignment becomes visible. The sole should follow the last cleanly, the heel should sit square and the left and right shoes should look balanced.

Step 8: Edges are shaped and the leather is finished

After assembly, the boot still looks unfinished.

Edges are trimmed, sanded and dressed. The upper is cleaned and conditioned or polished according to the leather. Hardware and stitching are checked. Laces, footbeds and final components are installed.

Finishing is not supposed to transform poor material into good material. Its job is to complete the product, clean up the construction and prepare the leather for delivery.

Step 9: The pair is inspected

Inspection should answer both structural and visual questions.

  • Do the left and right boots match in height and major proportions?
  • Is the leather free of unacceptable damage?
  • Are stitch lines secure and consistent?
  • Are eyelets and hardware seated properly?
  • Is the sole secure and cleanly finished?
  • Is the heel aligned?
  • Does the product match the order specification?

Natural leather will never look as mechanically uniform as molded plastic. Small grain and color variation are part of the material. Construction defects are not.

Step 10: The order ships

Because the item is made after the order is confirmed, production generally takes about 7 to 10 business days. Shipping typically adds about 3 to 5 business days. Current order communications should always be used for the exact timing of a specific order.

If the product arrives with a craftsmanship defect or does not match what was ordered, that is a product issue we need to address. Our craftsmanship warranty runs for one year.

Why show the process?

Because “handmade” is too vague.

A customer should be able to understand what is being made, what information is used, what materials go into it and where human skill matters.

The process will never eliminate every fit issue or every production mistake. Leather goods are still physical products made by people. But transparency makes the standard visible. It gives both the customer and us something concrete to judge.

That is more useful than asking for trust without showing the work.
